How to Play Mafia With a Large Group of 15 to 20

For 15 to 20 players, use 3 or 4 evil players, add power roles that speed up the killing (a Vigilante, or a Serial Killer), and put hard time limits on the day. Big groups don’t fail because the setup is unbalanced. They fail because the game drags and the first players eliminated sit bored for an hour.

Here is a 20-player setup, the math behind it, and ways to keep a large game moving.

A 20-player Mafia setup #

RoleCountTeam
Mafia3Evil
Godfather1Evil
Doctor1Town
Detective1Town
Bodyguard1Town
Vigilante1Town
Miller1Town
Civilian11Town

That’s 4 evil against 16 town. The Godfather and Miller are a pair: the Godfather reads innocent to the Detective and the Miller reads guilty, so the Detective’s answers can’t simply be read out as fact. The Vigilante’s shots add night deaths, which shortens a game that could otherwise run for many rounds.

For 15 players, use the same list with 6 Civilians instead of 11. For 15 to 16 players, 3 evil players (2 Mafia plus the Godfather) is also reasonable.

Why large games run long #

Each round removes about two players: one killed at night and one voted out by day. With 4 evil and 16 town, if the town never hits a Mafia member and nobody is saved, the town loses one player per night and one per day. The Mafia reach parity when the town is down to 4, which takes about six full rounds.

If each round takes 10 minutes, that’s an hour, and the first players eliminated spend almost all of it watching. Adding a Vigilante or a Serial Killer means more deaths per night, and everyone gets more time actually playing. How many Mafia for 10 players walks through the same math for smaller groups.

Power roles that suit large groups #

RoleWhy it helps a big game
VigilanteAdds a second night kill, usually limited to two shots
Serial KillerA neutral third party that kills every night and wins alone
MasonsTwo or more players who know each other are town, giving the day a trusted core
JesterMakes the town slow down before each vote
Godfather + MillerKeeps the Detective from solving the game alone
BodyguardA second protector, so the Doctor isn’t the only save

Avoid adding every role at once. With 20 players, keep at least half the town as plain Civilians, or the day becomes a long argument about role claims. Mafia roles explained describes each of these in more detail.

Time limits that keep a big game moving #

  1. Day one: 4 minutes of open discussion, then nominations. There’s little information on day one anyway.
  2. Later days: 5 to 6 minutes. Discussion gets more useful as information builds up.
  3. Defenses: 30 seconds per accused player.
  4. Nomination cap: 3 per day. Once three players are nominated, vote among them.
  5. Round the circle. For a big group, a quick round where each player says one suspicion in 15 seconds gets quiet players involved and stops the loudest ones from taking over.

Give dead players something to do #

The biggest complaint in large games is sitting out. Options:

  • Let the dead watch. Dead players keep their eyes open at night and see who the Mafia pick. It’s the best seat in the house, as long as they stay silent.
  • Make them assistant moderators. A dead player can keep the day timer or count votes.
  • Run a second game. If six or more people are out, start a quick 6-player game for them on the side.
  • Try a game with no elimination. In Blood on the Clocktower, which supports 5 to 20 players, dead players keep talking and get one vote for the rest of the game. We compare it with the classic game in Blood on the Clocktower vs Werewolf.

Running the night for 20 players #

With 20 people, the night is where the moderator gets overloaded. Seven roles might wake, and you have to remember every target, check the Doctor and Bodyguard against two different killers, and count the Vigilante’s bullets.

  • Seat everyone in one large circle, so you can see every pointing hand.
  • Ask players to point with their whole arm and hold it until you nod.
  • Write each action down the moment it happens.
  • Resolve the whole night on paper before you wake anyone.

More than 20 players? #

At 25 or more, one game gets unwieldy. Split into two circles with two moderators, or pick a different kind of game for that crowd. Our list of party games for large groups has options that work for 30 people.

Moderating a 20-player game with an app #

Mafia Helper supports up to 20 players. Its “Large Mafia” preset for 13 to 20 players is the setup at the top of this page, and the “Large Village” Werewolf preset uses 3 wolves, a Seer, a Doctor, a Witch, a Hunter and 2 Masons. At night it shows every living role in order, and Resolve Night handles two killers, protections and the Bodyguard’s sacrifice at once. It counts the Vigilante’s two shots for you. For the long day, it has a discussion timer with 1, 2, 3 and 5 minute presets, pause and +1 minute, and vote counters with tie detection. The “reuse last game’s players” option saves typing 20 names twice.

Frequently asked questions #

How many Mafia should you have for 20 players? #

Four evil players is a good default: 3 Mafia and a Godfather. With 5 or more, and several town power roles, the game gets faster but harsher. Fewer than 4 makes the game long, because the town has too many votes to spare.

Is Mafia fun with 20 people? #

It can be, if you keep it moving. Use strict day timers, add roles that raise the kill rate, and give eliminated players something to do. Without those, the early eliminations spend most of the evening waiting.

How long does a 20-player game of Mafia take? #

Usually an hour or more, since each round removes about two players and the game needs six or so rounds to finish. A Vigilante, a Serial Killer and firm timers can bring it closer to 45 minutes.

Can you play Mafia with 30 people? #

It’s possible but hard to run. Days get chaotic, and players eliminated early wait a very long time. Most hosts split 30 people into two games of 15 with separate moderators.
